How I work

  • Inventory before proposals. A real list of services, dependencies and usage turns "the system feels heavy" into data anyone can evaluate.
  • Two options with their costs. Big decisions come with alternatives, so the people with the business context can make the call.
  • Migrate in pieces. The new system takes over parts while the old one keeps running, with rollback criteria defined up front.
  • Decisions in writing. What was decided and why, so it can be revisited when the context changes.

How I lead

  • Operations covered. During a migration, one person on the team handles support and day-to-day bugs.
  • Commitments first. Work that's already been committed comes before architecture changes.
  • Small before big. Low-risk changes first, to build confidence before the expensive work.
  • Code review and interviews. Two of the tasks with the most impact on a team; done in person.
